| Chip’s client-support has been considered as the prime considerationfor customers selecting the chip, which could promote chip delivering andprofiting directly. A large number of parallel client-support requests wereaccumulated along chip popularization as the product of customers numberand customer’s projects number, which could not been managed by usuallyproject management theories. Chip’s client-support projects related to eachother directly with complexity derivative serialization succession andinheritance, which have significant customer oriented program feathers.Few in the program field study with management of client-support workfor chip design enterprise, so this paper designed some methods andmeasures for chip’s client-support follow the classical programmanagement theories and reference to the successful case of programs inother fields and the experience of my management practice. Take theprogram methods and measures at the M company as platform, we canimprove the management issue that how to manage chip’s client-supportprogram more effectually, and get more benefit from program managementby identifying with comparison at practice.This paper introduces the semiconductor industry and IC designenterprise at first, while there were some problems in chip’s client-supportmanagement. Then, it introduced the status of the program managementresearch by compare with project portfolio and program, and expoundedsome mature concepts of program management, like: definition featurestopics classification target life-cycle and organizational structure. Next, itanalyzed status of client-support in the M company with definition andcharacteristics. According to main contents, the chip’s client-support could be distributed into seven phases with some function groups. It also madesome specifical measures, include: setup PgMO and tasks, setup rules forprogram, setup Custom Project Manager, build information integrationsystem, regular inspection and random audit. Take practice with theseeffective measures in client-support of MV6600series in the M company,like: establish the program office, make customer project manager andfunction group as organization form, setup daily morning stand-up meeting,arrange the work flow and checklist forms. Finally, it reflected the benefitsand advantages of program management by compare with the parallelprojects number statistics and typical cases time consume before and afterthe program management. By the program management methods, it couldoptimize resource allocation, give full play to the potential of human, andimprove client-support ability by three or four times, it achieved the idealmanagement effect in the M company. |
