1, Summarize:Siemens VDO Automotive Electronics Changchun Ltd ( SVCC ) is a joint venture which wholly owned by Germany. The purpose is that developing and producing automotive electronics, electronic products, mechanical electronics products, mechanical products and fuel assemble. There are SMT machine with high advanced technology in the world, automotive insertion machine, wave soldering machine, in circuit test machine, function test machine and leaking test machine in Siemens VDO. The main products are engine control unit, transmission control unit, cluster PCB, air bag control unit, immobilizer, refrigerator control unit, washing control unit, speed sensor, bending axis sensor, cam axis sensor, temperature sensor, fuel rail and injector. The turnover are 775 million RMB in last financial year. The main customer are FAW, FAW-VW, SVW, Germany VW globe, BMW, Dawoo, Hyundai, BSH, Honda, Brilliance Auto, Changan Ford and so on. The total staff are 470, and there are 30% belong to management staff and technical staff.There are many weakness point in production management and need to be improved in SVCC. Base on the study of TPS and integrating the company actual situation, I want to research the topic which occurred in implementation TPS in china enterprise. Summary the TPS introducing condition, implementation step, popularization method and strategy. At the same time, achieve the target with improvement production management weakness point in SVCC ( eliminate the waste, improve productivity and so on).2, Theory summarize for TPSBasically speaking, TPS is the production management mode which base on achieving enterprise's responsibility which for employer, social and products, base on the purpose of stopping waste, base on the continue improvement, implementation the just in time and automotive productionmode, and TPS seek for reasonable production mode. Also TPS be called Just in time production or lean production mode.TPS is a reasonable production method. For achieving this purpose, Toyota set up the first target with reducing production cost. For achieve this target, we should eliminate through all kinds of cost during production (excess inventory and excess manpower).Eliminating waste and improving productivity are the purpose of TPS. Details requirement as follow: how to reduce material and manpower waste, how to shorten production cycle time and produce as the shortest time. In other words, the production should process with low cost, high efficiency, high quality and satisfy the customer requirement as possible as we can. Implementation TPS is the basic method which eliminating waste and improving productivity. All enterprise who implementation TPS should achieve this purpose.3, Production management weakness in SVCCThe production management responsibility range in SVCC is that arrange the manpower according to production planning, improve the equipment utilization, optimize the process, improve the productivity, reduce the production cost and reduce the maintenance cost. There are many weakness in production management which need to be improved. Such as we have three shift for production daily, also we have the fixed manpower in each shift. Sometimes we have to suffer increasing production cost problem with the manpower don't have enough work with shortage raw material or equipment shut down.4, Application TPS to solve the production management problem in SVCCImplementation TPS JIT, Kanban, stable production, efficient layout and Kaizen activity will solve the weakness point in production management in SVCC. Detail as follows:According to production planning and equipment status, arrange themanpower and implementation flexible method to control the manpower, so as to reduce the production cost.Changing the existing changeover process method, according to production the actual production status, we will prepare in advance. So we will shorten the change over time as possible as we can. The change over time will reduce from one hour to 15 minutes so as to increase the equipment utilization sharply.Set up the mark on the mask could reduce the visual inspection time by 10%.Combining the room temperature test working station and DAE assembly working station, adjust equipment layout with the worker assembly the DAE while waiting the test result, could save 0.8 minute within one piece production.Removing the raw material shelf near the working station, could shorten from 4 minutes to 1 minute for worker to get the raw material. Setting up cycle time with two month for stock taking, could improve the inventory accuracy to 99%.Standardization process training for operators could reduce to 8.41 minutes for one piece production.Repairing the placement machine motor could save cost with 85 thousand yuan RMB.5, ProspectEliminating waste and improving productivity art the TPS purpose. Detail as follows: how to reduce the raw material and manpower waster, how to reduce finished goods and semi finished goods inventory as to to reach the target with 0 inventory, shorten production cycle time as possible as we can, produce products in shortest time. In other words, the production should process with low cost, high efficiency, high quality and satisfy the customer requirement as possible as we can.
