TH company is a well-known textile machinery high-tech enterprise in China.The eompany pays great attention to the research and development of new products.It has more than 80 patents.The sales of many products occupy the first place in the global market.In the past years,the companyts products have been upgraded and transformed from textile machine accessories manufacturing to textile machine manufacturing.The difficulty and complexity of the R&D of spare parts and the R&D of the whole machine are different.There are problems of delay and cost overruns in R&D projects to varying degrees.The original R&D project management model can not adapt to the new changes and needs to be optimized urgently.In order to solve this problem,TH company has set up a research and development project management optimization team.Through field survey,questionnaire survey and interview survey,team members found that TH company's R&D project management had problems in project management organization,project scope management,project cost control,project schedule control and project team communication.These problems seriously affected the efficiency of enterprise's new product development,and then threatened the leading position of enterprises in the industry.The optimization team makes an in-depth analysis of the problems found,and then based on PMBOK project management knowledge system,gives corresponding suggestions for improvement and optimization.The organizational model of the company,s project management has been optimized,the project management office(PMO)has been established,project management professionals have been introduced,the training of project managers has been strengthened,and appropriate assessment and incentive measures have been taken.On this basis,improve the communication between project members,strengthen project scope control,and introduce the concept of earned value calculation to standardize cost management.Through a series of optimization measures?the existing problems of TH company in project management are effectively solved.This paper is a localization study of PMBOK project management knowledge system,which has a certain reference significance for R&D project management in China's machinery manufacturing industry.However,due to the different internal and external environments of each enterprise,the improvement of R&D projects for each enterprise must be based on a comprehensive survey,according to the actual situation and problems of the enterprise,find solutions,and never copy rigidly.
