With the constant intensification of macro technology and marketing of distribution section,consumption of power customers improves increasingly and with more and more customized design meanwhile,moreover makes the competition between enterprises in the distribution section become more and more intense.The power product manufacturer step up from the standard product supply into a new stage of customization supply.Manufacturing company T made a new project management process according to the change of the market,and begin to actual implementation the process gradually;however,with the development of project management there has also exposed some problems.Because at the initial stage,the process was designed base on single project management but didn't pay attention on the projects situation,which made conflict on project and production resources while performing several major projects,then the problem is how to effectively allocate the production and project resources of the T company.This paper proceed from the company organizational structure as a breakthrough,according to the actual situation of the project,in-depth understanding of the work for various departments on the work process,through the analysis of the work process,to find a way suit to the T company's own project management methods.The main research work of this paper and related innovations are summarized as follows:1.Based on the existing production management mode and sector structure,combined with the characteristics of power distribution products and market demand,finalized order processing procedure,and combined with the three important factors of project management:schedule management,cost control and quality control and the current work process of T enterprise,complete the rebuild of project management process for T company.2.Based on the theory of priority evaluation in multi-project management,combined with different order type:(1)standard order;(2)complicated order needs electrical/mechanical design;the current management process has already been able to meet the implementation of the standard order;for complicated order,will arrange a project manager as per the latest project management process,but with the limit of production resource of T company,it's need to identified the priority level of complicated orders,by applying fuzzy comprehensive evaluation method,and scored for the four coming projects by expert,analyze and operate the priority sequence on these four projects.3.Analysis the problem caused by project production resource constraints,on the learning of the theory and method of resource optimization,work out the rules that can be applied to the project management production resources allocation and optimization of T company.4.Based on the rebuilt management project process,and the coming 3 projects as an example,applying the rules for the deployment and optimization of production resources,discuss the advantages of this method in project management execution,provides the experience and the actual operation method for other similar companies.
